GEO vs SEO: What Is Actually Different, and What Isn't

The short answer

GEO and SEO share most of the same foundations, because AI answer engines retrieve from search infrastructure before they generate anything. What changes is the payoff shape: search rewards being on a list, AI rewards being the source. Treating GEO as a separate replacement discipline is the most expensive mistake available right now.

The honest version of the difference

Generative engine optimisation is the practice of getting your business named and cited when someone asks an AI assistant a question instead of typing it into Google. Search engine optimisation is the practice of getting your pages to rank when they do type it into Google.

Here is the part the louder GEO pitches leave out. AI answer engines do not have their own private map of the web. When a question needs current information, they run searches, pull back a ranked set of pages, and write from the top ones. That retrieval layer sits on the same infrastructure and the same signals that classic search has always used.

So GEO is not the successor to SEO. It is closer to SEO with a stricter filter on the front and a different reward at the end. If your pages cannot be found by a search system, they cannot be retrieved by an AI system either. I went through the mechanics of that retrieval step in how ChatGPT decides which sources to cite.

What genuinely changes

Four things are meaningfully different. They are worth taking seriously, because they change what you measure and what you build.

The result set collapses

A Google results page shows ten organic listings. An AI answer names two or three sources, sometimes one. Position eleven on Google still gets occasional traffic. Position eleven in a retrieval set gets nothing. The distribution went from a long tail to a very short one, and second place is worth far less than it used to be.

The click may never happen

Someone can read a complete answer about your category, form an opinion about who the credible providers are, and never visit anybody’s website. The influence happened. The session did not. Any measurement model built purely on sessions will show this as nothing happening.

Off-site evidence carries more weight

Search will rank a page that is well optimised on a thin domain if the competition is weak. AI retrieval is more conservative. It gravitates to entities that show up repeatedly across independent sources. A claim that exists only on your own site has one witness. The same claim echoed on publications, roundups and industry discussions has several.

Focused beats comprehensive

This one reverses a decade of habit. Research from AirOps and Kevin Indig across 16,851 ChatGPT queries found pages covering part of a question sometimes outperformed pages attempting to cover all of it. The 4,000 word mega-guide is not automatically the winner any more. Often the tight, direct answer is.

Most of it. This is the part that makes people uncomfortable, because it is much less exciting than a new acronym.

The practical question is not GEO vs SEO. It is what proportion of one shared budget goes to authority versus pages. That split should depend on where you currently stand, not on which acronym is trending.

Against a fixed set of buyer questions, run on a regular schedule. You track how often you are cited, how consistently across rewordings, and how your share compares to competitors. It is share-of-voice measurement rather than position tracking, so a stable question set matters more than any single result.
